By the end

Identify the controls needed before adding complexity, markets or major budget.

01

Expand one constraint at a time

New countries bring different currencies, taxes, privacy expectations, disclosures, contracts, language and customer economics. Confirm local advice and operational readiness rather than copying one market's setup.

  • Localize terms and support.
  • Check tracking and payment coverage.
  • Use market-specific economics and legal guidance.

02

Manage paid opportunities and sub-networks

Some partners sell placements; sub-networks introduce another layer of publishers. Require clear disclosure, placement details, traffic rules and sub-partner visibility appropriate to the risk.

  • Separate placement fees from performance commission.
  • Know who is promoting the brand.
  • Define prohibited traffic and enforcement.

03

Build a durable operating system

As the program grows, document decisions, approval rights, partner tiers, issue handling, reporting definitions and succession. Scale should reduce dependence on one person's memory.

  • Use governance without making partnership slow.
  • Monitor concentration and platform dependence.
  • Invest in specialist talent as complexity grows.

Worked example

A staged market expansion

The team validates tracking, economics, terms, local support and five priority partners in one new market. It records what changes before using that operating pattern elsewhere.

Common mistake

Watch for this

Scaling spend, markets and partner count simultaneously. When performance changes, the team cannot identify which variable caused it or where controls failed.
